Problem
Managers lacked coaching structure
Coaching was ad hoc and inconsistent, with no clear system to prioritize who needs support or what kind of coaching to deliver.
AEs lacked targeted feedback
Reps often received vague or delayed feedback, making it hard to understand how to grow or improve in real time.
Leadership lacked visibility
There was no high-level view into coaching activity or its impact, making it difficult to measure effectiveness or scale best practices.

By turning coaching into a structured, scalable experience, I helped position YouAi as more than a task manager—it’s now a performance and enablement platform. This opens the door to larger sales organizations, revenue leaders, and enterprise teams seeking data-driven coaching tools. It also strengthens YouAi’s value in the sales tech stack, moving the product upmarket and making it a more strategic, indispensable partner for scaling teams.
VP sales needs clarity at a glance. She wants to instantly understand how her AEs are performing, whether her managers are actively coaching, and where the team needs support. Her goal is to scale performance predictably, spot risks early, and feel confident that the coaching process is both consistent and impactful across the board.
User Research
Before I started designing, I deep dive into existing behavioral and purchase data of our users to understand them better. I also conducted a series of customer interviews.
To bridge the gap, I led in-depth research—interviewing personas, analyzing behaviors, and quantifying insights. This revealed data-backed gaps and systemic inefficiencies in coaching and performance development.

AI isn’t just about automation—it’s about amplification and personalization. To transform coaching into a high-impact process, I designed three specialized AI agents, each tackling a different dimension of the problem:

Elevates managers into exceptional coaches, guiding them with real-time insights on who needs attention, what kind of support they require, and how to deliver it effectively

Looks beyond individuals, analyzing team dynamics and recommending strategic pairings and collaboration opportunities to maximize both individual and team potential.

Solution Design
Building an AI-powered coaching system required more than just data - it demanded a human-centered, intuitive design that fits seamlessly into a manager’s workflow. To achieve this, I applied a combination of Design Thinking methodologies and behavioral science principles, ensuring the solution was both functional and effortless to use
Economical Approach: Attention as a Limited Resource
I realized managers’ attention is limited—coaching takes time and focus.
Inspired by ecological systems, I designed a heatmap that visualizes real-time coaching priorities based on performance and engagement.
Instead of digging through reports, managers instantly see who needs attention, why, and what action will drive the most impact. This dynamic prioritization removes guesswork and makes coaching focused, strategic, and high-impact.

While this project is yet to be released, a key part of the process is defining clear KPIs and a framework for measuring its success. Understanding the business and behavioral impact is crucial—not just for validating the solution, but for continuously refining it post-launch.

What's next?
Expand the AI experience – Introducing predictive modeling for early performance warnings, AI-powered personalized coaching playbooks, and dynamic learning paths based on individual growth trajectories.
Design interfaces for other personas – Giving VPs and AEs their own tailored experience, ensuring insights flow seamlessly across all levels.
Further research – Diving into behavioral patterns, cognitive load, and decision-making biases to refine how AI presents insights in the most actionable way.
